Factory Technical Audit Checklist: How to Evaluate Apparel Suppliers Before Placing Bulk Orders

Why Technical Audits Are Essential for Fashion Sourcing

A supplier’s slick website, glossy showroom samples, and attractive pricing often mask severe operational shortcomings on the actual production floor. Without verifying factory capacity, machinery condition, and quality management systems (QMS), buyers risk catastrophic delays, inconsistent fit, and shipment rejections.

A Factory Technical and Quality Audit verifies whether a supplier has the technical competence, machinery, process controls, and skilled workforce required to produce your apparel orders to international specifications.

The 7 Core Pillars of an Apparel Technical Audit

During an on-site technical assessment, certified auditors evaluate seven foundational manufacturing departments:

1. Quality Management System (QMS) & Documentation

  • Is there a documented Quality Manual with standardized operating procedures (SOP)?
  • Are internal defect logs maintained and reviewed daily at cutting, sewing, and finishing?
  • How are customer complaints and historical Corrective and Preventive Actions (CAPA) recorded and tracked?

2. Incoming Raw Material Inspection (Fabric & Trims)

  • Does the factory inspect incoming fabric rolls using the 4-Point System or 10-point system?
  • Is there a designated quarantine area for rejected fabric lots?
  • Does the internal lab possess verified equipment for fabric GSM, shade matching (light box with D65/TL84/CWF), shrinkage, and color fastness?

3. Cutting Room Controls & Spreading Systems

  • Are fabric rolls allowed adequate relaxation time (typically 24 hours for knits) prior to cutting?
  • Are computer-aided marker efficiency and cutting tolerances systematically verified?
  • Are ply heights controlled to avoid top-to-bottom cutting distortion?

4. Sewing Line Process & Work-In-Progress (WIP) Controls

  • Are inline quality checkpoints stationed at critical sewing operations (collar attachment, sleeves, waistband)?
  • Are daily machine maintenance logs, oil-leak checks, and needle calibration records maintained?
  • Is a strict Needle Breakage & Replacement Policy enforced with full 2-piece needle recovery documentation?

5. Finishing, Ironing, and Metal Detection

  • Are steam irons equipped with Teflon shoes and clean water filters to avoid scorching and water spots?
  • Is 100% metal detection conducted using a calibrated, conveyored search head with hourly calibration logs (e.g., 1.0mm ferrous / 1.2mm non-ferrous test cards)?
  • Is there a secure, locked reject box for garments triggering metal alarms?

6. Packing and Warehouse Storage

  • Is the finished goods warehouse dry, clean, well-lit, and protected from pest infestation?
  • Are cartons stored on elevated plastic or wooden pallets rather than directly on concrete floors?
  • Is barcode scanning and carton gross weight verification standard practice?

7. Human Resources & Safety Compliance

  • Are sewing and finishing operators properly trained on defect identification?
  • Are personal protective equipment (PPE)—such as steel-mesh gloves for cutting operators and dust masks—actively utilized?

Audit Scoring & Sourcing Decisions

An audit yields a quantitative percentage score (e.g., 85% Grade A – Approved, 70-84% Grade B – Conditional with CAPA, Below 70% – High Risk). Armed with this report, brand sourcing executives can negotiate corrective action milestones or decide whether to onboard new vendors with absolute confidence.
